Bifrost Sprint 1 (2026-Q3) — Jira reconciliation, pass 3 (2026-07-10)

Jira reconciliation — recheck (2026-07-10)

Re-pulled sprint 21367 via sprint-jira-digest.mjs and ran the deterministic sprint:reconcile engine (npm run sprint:reconcile -- --team bifrost --json, qontak-docs). Issue count dropped from 110 → 101 since 2026-07-08 — the ten bulk-created lone-QA-task stubs for P7/P13/P14/P15/P16 were pulled back out of the sprint (see finding 2). Nothing here is fixed by this edit — recorded per the "captures, never estimates" rule.

Status of the 2026-07-08 findings:

  1. One CID (BIF-6428, P11) — STILL OPEN. Direct query confirms: status: Done, resolution: Done, zero children in sprint 21367. Grehasta #3 / Syafrizal M. #6 / Izzul #2 still read as open work in this doc. Still needs PM/TPM confirmation before more spend.
  2. Board coverage — SUPERSEDED (mixed: improved on the near-term items, regressed on the far-term ones).
    • Improved: P1 Deduction V2 (BIF-8644 — T1–T3 Need Feedback, T4–T7 To Do, +2 QA To Do), P4 Qontak One (BIF-8642 — 5 of 6 BE/FE tasks Done, FE Task 4 Ready to Test), P5 Sales Invoice (BIF-8117 — 1 Story Done, FE In Progress, 3 Stories To Do), P6 Self-Subs (BIF-8639 — 1 Done, 2 In Progress, 7 To Do), P8 Downgrade Webhook (BIF-8643 — 1 Done, 2 In Progress, 3 To Do), P9 Quota Mgmt (BIF-8713 — 9 tasks To Do), P2 Meta WhatsApp Pricing (BIF-8755 — RFC task Done, T1.1/T1.2 in flight, T1.3/T1.4 To Do; T1.5 still not filed, unchanged gap), P3 Self Top-up (see finding 3).
    • Caveat — sprint:reconcile's coverage-gap flag for these four is a likely false positive: it lists P4/P5/P6/P3 as "0 BE/FE" this pass, but the tasks above are real, live BE/FE work — they're just tagged [BE Launchpad] / [BE hub_core] / [BE hub-service] rather than a bare [BE]/[FE] prefix, which the engine's tag matcher apparently doesn't recognize. Don't route these four to jira-alignment-check as a real gap; flag the regex to whoever maintains sprint-reconcile.mjs.
    • Regressed: P7 Lite Seats (BIF-8638), P13 Meta × Modpanel (BIF-8658), P14 Billing Expired (BIF-8640), P15 Audit Logs (BIF-8659), P16 Postpaid Scheduler (BIF-8641) went from "QA-task-only" on 2026-07-08 to zero issues in sprint 21367 — the ten lone QA stub tasks (BIF-8774–8783 range) were removed from the sprint entirely, not just left unpaired. Matches the 110→101 count drop. Satya's #1/#4 (Lite Seats, Audit Logs) and Yoddi's #6/#10/#11/#12/#13 rows above now have literally nothing on the board for this sprint — worth confirming with whoever pulled them whether that's a deliberate "these aren't starting this sprint after all" call or an accidental sprint-scope edit.
    • Unchanged (correctly absent): P10 Downgrade User, P11 One CID (Done), P12 SSO Token (blocked).
  3. Self Top-up retest bugs — further RESOLVED. BIF-8704/8706/8707 Done, BIF-8708/8709 Done, Yoddi's retest BIF-8773 now In Testing. Only BIF-8705 (continue-button, Syafrizal M.) remains open, now In Deployment — nearly closed.
  4. Syafrizal M.'s off-plan load — STILL PRESENT, one item improved. BIF-8691/8692/8693 (26Q2 Adhoc) and BIF-8828 (26Q2 SLA) are now Ready to Test; BIF-8570 (production-support bug) moved from Blocked to In Progress. Load is progressing but still uncounted against his 1.21 over-capacity figure and still on top of his 4 Self Top-up FE bugs + his 6 ranked-queue rows.
  5. Adhoc bucket — STILL mostly out-of-sprint; A9 gained an owner. Only A9 (BIF-8682) is in sprint 21367, now assigned to Addo Hernando (was unassigned on 2026-07-08) but still To Do. A2 (BIF-8751) — the plan's one firm CLOSE — is still absent from the digest entirely: not in the sprint, still effectively unowned for sprint purposes. See finding 7.
  6. Roster mismatch — STILL OPEN, unchanged. Satya (Vinsensius Widhismara) still carries only the same 2 off-plan issues (BIF-7622 In Progress, BIF-8730 To Do); his ranked queue (Lite Seats P7, Audit Logs P15, adhoc A1/A2/A7 BE) has zero board presence — consistent with finding 2's regression above, since Lite Seats/Audit Logs now have no issues at all, not even QA. Izzul is still fully absent from the sprint (expected — backup QA).
  7. A2 (BIF-8751) forecast — STILL AT RISK, unchanged. Confirmed via direct digest re-pull: not in sprint 21367, no assignee. The "A2 closes firmly" forecast in the Deviations section remains not actionable on the board.
  8. Off-plan load — reframed, not resolved. Addo Hernando now holds 28 sprint issues (the single largest load in 21367, ahead of Madani's 24), up from ~15 on 2026-07-08. New context from bifrost/delivery/roster.json (added 2026-07-09): Addo is confirmed PM discipline, not engineering — so this load is expected and does not represent an engineering-capacity gap; it explicitly has no capacity.md Allocation row by design. Reframe this finding from "hidden engineering load" to "confirm PM Addo's 28-issue footprint is intentional scope, not scope creep" — still worth a TPM glance given the volume, but not the same risk class as before. Hafriz's BIF-8757 cluster (BIF-8794/8805 now Waiting Confirmation, BIF-8827 In Progress, plus unassigned BIF-8839) and Satya's 2 off-plan issues (finding 6) are unchanged real off-plan engineering load.
  9. Adhoc bucket Jira ⇄ tracker drift — not re-verified this pass (needs npm run lint:delivery CHECK GROUP J against the current 15-vs-10 child count; not re-queried directly this pass).

New findings from the 2026-07-10 pull:

  1. [coverage-gap] Five initiatives regressed to zero sprint presence — see finding 2's "Regressed" bullet (P7/P13/P14/P15/P16). Route through jira-alignment-checksprint-jira-sync only after confirming with the TPM whether this was deliberate descoping for the sprint or an accidental removal.
  2. [assignment-drift] Addo Hernando now shows as an implicit assignee on three initiatives' board work with no README implementors entry: adhoc-q3-2026 (A9), deduction-v2 (Stories DED-S01/DED-S02, BIF-8738/8739), sales-invoice-jurnal (BIF-7825/8118/8119/8120). Per roster.json's PM-discipline note, these are more likely PM-side story ownership/triage than engineering assignment — confirm before mirroring into implementors: (which is engineering staffing) as opposed to dri/PM fields.

None of findings 1, 2 (regressed half), 4, 5, 6, 7, 8, 9, 10, or 11 are fixed by this edit. Findings 3 and half of 2 (the improved initiatives) are reported as further improved since 2026-07-08.
