Summary​

Phase 1 (New Engine Migration) reached production on 2026-06-23, but gated to two internal sandbox accounts only — this is not a GA delivery. Health is at-risk: a hard-gate runtime error first seen 2026-06-03 remains unresolved and blocks any client/CID enablement or GA claim, and no dedicated workstream was committed to close it this sprint.

Highlights​

  • FE wiring completed and QA exploration (BOT-4294) closed Done 2026-06-17 — Epic BOT-4191 was ~81% delivered at that point.
  • 2026-06-23: production deploy, gated to sandbox5@qontak.com and sandbox7@qontak.com — internal-only / QA production accounts (whitelist). No client exposure.
  • Per this reconciliation (2026-06-25), Epic BOT-4191 is 100% resolved (80/80 children Done).

Lowlights & blockers​

  • Hard gate, unresolved: autonomous/legacy staging runtime errors first seen 2026-06-03 — 500 AUTONOMOUS_RUNTIME_ERROR and legacy NoneType failures. Explicitly called out as the blocker before any client/CID enablement or GA claim. No owner/ETA recorded yet. Not tracked as an epic child, so BOT-4191 reading 100% Done does not mean this is resolved.
  • No dedicated Autonomous Phase 1 workstream was committed for Sprint 1 (Chatbot 26Q3 Sprint 1) to own the runtime-error fix — it is monitor-only this sprint, so the blocker has no active owner driving it to resolution despite the epic itself being fully done.

Risk & dependency changes​

  • New risk (this period): the 2026-06-03 runtime-error blocker was already open but had not been previously recorded as a Pilot/GA gate in this repo — added here and to delivery/timeline.md.

Metrics​

  • Progress: 0 / 24.5 man-days (0%) against the sized scope (Phase 2 Refiner only — Phase 1's shipped work was never sized in man-days). Ticket-count proxy: 80/80 Jira epic children Done (100%), Phase 1 scope.
  • Throughput this period: production deploy (sandbox-gated); epic children closed to 80/80 since the prior 92.5%/74-of-80 read (an earlier informal count, now superseded).
  • Forecast: p50 TBD · p85 TBD (basis: TBD) — Pilot/GA forecast blocked on the runtime-error fix, not on remaining epic children (there are none).

Note: an earlier informal read had the epic at 74/80 (92.5%); a subsequent reconciliation pass read 71/80 (88%). This report supersedes both with the confirmed 80/80 (100%) count.

Next period​

  • Get an owner + ETA on the autonomous/legacy staging runtime-error fix — the single blocker standing between sandbox-only and Pilot/GA, now that BOT-4191's tracked scope is fully done.
  • Decide whether Epic BOT-4191 should be formally transitioned/closed in Jira now that all children are Done, and whether the runtime-error fix should be tracked as a new child issue or a separate ticket outside the epic.
